Love It or List It: Your Amazon Portfolio Health Check

If you’ve ever watched Love It or List It, you know the drill. Homeowners face a choice: invest in what they’ve got, or sell up and move on. It’s a moment of clarity that forces an honest look at what’s working, what isn’t, and what’s worth fighting for.

Your Amazon product catalogue deserves exactly the same treatment.

Most brands arrive at Q2 still carrying the full weight of their portfolio – products added over years, some thriving, some limping, and a few that probably should have been retired before the festive season even started.

Now, with Q1 behind you, it’s time to ask the question that makes every brand team slightly uncomfortable:

Which of these products do we actually believe in?

🩺 Why Now Is the Right Time

Q2 is uniquely positioned for this kind of audit. You have a full year of trading data, the patterns from Q4 and Q1 are clear, and you’re well-placed to make resource decisions before the mid-year push.

But there’s another reason: Amazon won’t wait for you.

Ranking positions shift. Competitors move. Category dynamics evolve.

The products that were quietly coasting will soon start to drag on performance if they aren’t actively managed.

📊 The Metrics That Actually Matter

A product’s headline revenue figure is rarely the full story. Strip it back and look at the “Big Five”:

  • ACoS & TACoS: Are you generating real profit, or just buying revenue?

  • Organic Rank Trajectory: Is it climbing, holding, or quietly fading into page 10?

  • Review Profile: Look at recent velocity and rating trends, not just the lifetime average.

  • Return Rate: High returns are a margin killer and a sign of product-market mismatch.

  • Contribution Margin: What’s actually left after fees, fulfilment, and ad spend?

The Unicorn Rule: If you don’t have clear visibility across all five of these, that’s your first fix. You can’t make strategic decisions from incomplete data.

💚 Love It: Signs a Product Deserves More Investment

The ones worth doubling down on share a few common traits:

  • Organic Stability: Traffic that isn’t wholly dependent on ad spend.

  • Strong Sentiment: A recent review profile of 4.3 stars or higher.

  • Market Room: A stable category with genuine room to expand market share.

  • Differentiation: Something that makes the listing hard to replicate.

These are your foundation products. They deserve proper content optimisation, a coherent advertising strategy, and the budget to compete seriously.

🚪 List It: When It’s Time to Let Go

This is the harder conversation. Brands often hold onto underperformers for sentimental reasons—the “founder’s favourite” or the line that launched the business. Sentiment is understandable; strategy is better.

Signals it’s time to move on:

  1. Consistent negative margin even after optimisation.

  2. Declining organic rank with no realistic path to recovery.

  3. A review profile that has drifted below 4 stars.

  4. Category saturation with no meaningful point of difference.

  5. Storage costs that outweigh the product’s strategic value.

“Listing it” doesn’t always mean a hard delete. It might mean pulling back ads and letting it wind down, or it might mean a clean exit to redirect resources where they’ll actually move the needle.

🎯 The Strategy Filter

The data tells you what’s happening; your strategy tells you what to do. Before you open the spreadsheet, ask the question Unicorn always asks:

What does winning look like for you?

  • If winning means margin, some bestsellers might not survive.

  • If winning means category dominance, some underperformers might be worth the fight.

✅ Where to Start

Pull the contribution margin data for every product and rank them. Most brands find the 80/20 rule in full effect: 20% of products generate the vast majority of profit, while the bottom 20% are actively costing money to maintain.

That gives you a conversation. From there, you can apply the framework.
